It is very possible to not lose a single hero. If you are skilled enough that those "risks" aren't really that risky you'll have pelnty of gold to keep all your heroes upgraded without dismissing or sacrificing them to replay lower level dungeons. The game is designed so that you are forced to take risks in order to get rewarded. You should actually try to fill your inventory with heirlooms and trinkets.
